The attitude of senior managers can greatly influence the way succession is viewed by those within the organization. For some chief executives, in particular, the appointment of someone from outside to a top job is an admission of the company's failure to "grow" its own people. The message for the next generation coming through the ranks is that their loyalty is unlikely to be rewarded. Encouraging talented young managers from below, however, doesn't always come naturally to those at the top.
